The Situation
The agency had an existing ClickUp workspace, but it was not built to support the kind of reporting their leadership actually needed. With seven divisions executing work under a national strategic framework, there was no reliable way for senior leadership to see how day-to-day execution connected to strategic priorities.
The Commission operates within a structured strategic governance framework with multiple levels of hierarchy. None of that structure was reflected in their workspace. Work was being done, but leadership had no consolidated view of whether it was moving the right priorities forward.
The Brief
Audit the existing workspace and implement a reporting infrastructure that could support national-level strategic monitoring across all seven divisions, connecting execution at the task level to strategic priorities at the top.
The Work
The first step was understanding how the workspace was actually being used before making any changes, reviewing what fields existed, how items were being created, and where the reporting gaps were. That diagnosis shaped everything that followed.
The workspace was then rebuilt around the Commission's actual governance structure. A five-level strategic hierarchy was implemented, connecting national priorities at the top level down through strategic layers to the day-to-day tasks executed across every division.
A dedicated tracking folder was created to centralise initiative-level monitoring, and custom fields were configured so that every task could be properly classified against the right level of the strategic framework.
Roll-up reporting was then configured so that progress entered at the task level automatically feeds up through each layer of the hierarchy. Leadership can now see consolidated progress at every level without chasing updates across divisions.
Automations were added to support consistent data entry, and the workspace was cleaned and aligned to the new structure throughout.
The engagement closed with training for division heads across all seven divisions, ensuring the people responsible for executing the work understood how their inputs feed into the national reporting picture.
